An SOP assistant should know when the document does not answer

For IT heads, operations directors and digital project owners · Plan implementation

TL;DR — what you’ll learn

  • Limit answers to the approved documents and scope the user is allowed to access.
  • Show the source passage, document version and applicability.
  • Escalate missing, conflicting or uncertain information instead of completing it from general knowledge.
  • Evaluate difficult questions and permission boundaries before operational use.

A supervisor asks which procedure applies to a changeover. The assistant returns a fluent answer assembled from an old SOP and a training slide for another line. Every sentence sounds plausible. The problem is not the quality of the prose; it is that the answer does not belong to the operation in front of the user.

How can a food business build an AI assistant for SOP questions responsibly?

An SOP assistant should help users locate and understand authorised information, with verifiable sources and clear limits. It needs version-aware retrieval, access control and a reliable response when the documents do not support an answer. It should not invent operating instructions or make food safety and release decisions.

Answer only from applicable authorised evidence

Choose a narrow, useful job

Begin with document discovery and supported explanation for one process family. For example, the assistant might locate the current procedure, identify its relevant section and direct the user to the responsible owner when the question falls outside it. This is a more testable scope than an assistant expected to answer every factory question.

Define the actions it cannot authorise. Product release, process-limit changes and emergency decisions remain within the site's qualified procedures. The interface should make the approved source easy to open so the user can verify the instruction in context.

Prepare the document collection

Each document needs an identifier, revision, status, effective period, site or equipment applicability and access classification. Keep superseded material available only through an appropriate historical-review path. A retrieval system that treats every uploaded PDF as equally current will reproduce the disorder of the folder it was given.

Connect source changes to the search index. When a document is withdrawn or replaced, the assistant must stop presenting it as the current instruction. Test this explicitly; uploading a new version does not prove that the old passages have disappeared from ordinary answers.

Require evidence for the answer

Return the document identity, version and relevant passage with a supported answer. A citation should lead to the evidence actually used, not merely to a long document that contains related words. If two current documents conflict or the question lacks essential context, ask for clarification or route the issue to the responsible owner.

NIST's generative AI profile describes confidently incorrect output and even fabricated supporting citations. Retrieval reduces some information gaps but does not remove the need to test whether the generated answer follows its source. A polished explanation can still misstate a condition or omit a limitation.

Test the questions that should fail safely

Build an evaluation set with ordinary questions, ambiguous equipment names, superseded procedures, unsupported requests and conflicting source passages. Include questions asked in the languages actually used at the site. Qualified reviewers should judge whether the answer is supported and appropriately scoped, not merely whether it sounds helpful.

Test access with different roles. A user should not learn restricted content through a generated summary when they cannot open the source. Documents and user messages also need to be treated as content, not as authority to change the assistant's permissions or workflow rules.

Examples for an SOP assistant acceptance set
Question typeExpected behaviour
Supported by a current applicable SOPAnswer with the relevant source and version
Missing equipment contextRequest the context needed to select the procedure
No approved sourceState the gap and direct to the responsible role
Restricted sourcePreserve the user's access boundary

Operate it as a maintained information service

Assign ownership for document updates, answer review, access changes and incident handling. Record useful feedback without collecting unnecessary personal or operational data. A recurring wrong answer should become a tracked defect with a reproducible example and a verified correction.

Measure supported-answer quality, appropriate escalation, source correctness and time to find the required information. A high answer rate can be a bad result if the system answers questions it should defer. Compare the assistant with ordinary controlled search so the business can judge the added value.

Bring a small approved document set and real questions to an implementation discussion. The first delivery should prove a bounded retrieval and review process. Expanding the knowledge base is sensible only after the source, permission and unsupported-question tests pass.

Summary

An SOP assistant earns trust through applicable sources, controlled access and honest limits. Prepare the document collection, verify every cited relationship and test questions that should be deferred. Treat ongoing document maintenance and evaluation as part of the product.

What to do next

  1. Select one approved process document set with clear versions and access rules.
  2. Collect real questions, including ambiguous and unsupported examples.
  3. Test source accuracy, withdrawal of an old version and role-based access before rollout.
