Stop rebuilding the audit evidence folder every time
For Food safety leads, compliance managers and quality heads · Plan implementation
TL;DR — what you’ll learn
- Connect each audit request to the relevant process, owner and evidence period.
- Link source records instead of repeatedly copying files into new folders.
- Distinguish missing evidence, outdated documents and unresolved operating issues.
- Test retrieval and reviewer access before the audit window.

The audit date arrives and the same spreadsheet returns. Training records come from HR, calibration files from maintenance and batch records from production. Each team sends a folder with different naming rules. The quality manager spends the week proving which copy is current before the evidence can even be reviewed.
How can a food business organise audit evidence without last-minute document chasing?
An audit evidence workflow should connect each applicable requirement or request to controlled source records, a responsible owner and a review status. Automation can collect links and flag gaps. It cannot determine compliance merely because every checklist row has an attachment.

Start with an evidence map
Use the actual audit scope and the requirements selected by the qualified quality team. For each request, record the process, location, period, owner, source system and review responsibility. A generic internet checklist may help identify questions, but it cannot establish what applies to a particular product, site or customer.
The evidence map should describe what would answer the request. For a training-related question, that may involve the applicable procedure version, assigned personnel and the required assessment record. An attendance sheet alone might not answer the question being asked. This is a review judgement that should be explicit before document collection begins.
Preserve the source and the reviewed snapshot
Link to the controlled record where possible. Record its identifier, version or event date, and the period it supports. If an audit pack needs a fixed export, retain the relationship between that snapshot and the source. Otherwise a later change can leave the team unable to explain what the auditor actually saw.
Separate working drafts from released evidence. Microsoft's versioning documentation describes version history and approval settings in SharePoint; those capabilities can support document control when configured appropriately. They do not by themselves establish that a record is accurate, applicable or sufficient for an audit.

Use statuses that reveal the real work
A single complete flag hides different situations. An owner may have uploaded the requested file, but a reviewer may still need to check its period and scope. A record may be missing because an activity was not performed, rather than because someone forgot to attach it. Those cases need different actions.
An illustrative tracker could use requested, located, under review, accepted for the stated request and gap identified. A gap should have its own explanation and owner. Avoid treating a replacement document prepared today as evidence that an earlier activity occurred. Late reconstruction needs to remain identifiable and be handled under the site's record policy.
| Finding | Appropriate work queue |
|---|---|
| Source exists but access is missing | Access and retrieval |
| Document covers the wrong site | Applicability review |
| Requested activity has no record | Operating gap investigation |
| Corrective action remains open | Action owner and verification |
Make collection reliable without broad access
A scheduled workflow can identify records due for review, remind owners and assemble an index of approved evidence. It should respect the access rules of each source system. HR records, customer information and confidential specifications do not become unrestricted merely because they are relevant to an audit.
Give reviewers the minimum appropriate access and test it before the audit. A link that works for the quality administrator may fail for a guest reviewer. Define the export and redaction process where direct access is unsuitable. Keep a record of what was shared and through which approved channel.
AI can help classify incoming files or suggest which request they might support. Require a reviewer to accept the mapping. A model can confuse two sites, similarly named procedures or different years while producing a confident summary.
Judge the workflow by retrieval and gap resolution
Select a small set of requests from the last audit and ask someone outside the collection process to retrieve the evidence. Measure time to a reviewable answer, broken links, incorrect versions and unresolved gaps. These measures show whether the process is becoming dependable; attachment counts mainly show activity.
Bring the last evidence tracker, a redacted sample of source records and the current access rules to an implementation discussion. The first delivery should be a working evidence map and retrieval path for one audit scope. Expand after the quality team can inspect the original records and explain why each item answers its assigned request.
Summary
Audit preparation becomes more reliable when evidence has a clear source, period, owner and review decision. Automate collection and reminders around that structure. Keep operating gaps visible instead of hiding them behind uploaded files, and verify that reviewers can retrieve the correct records.
What to do next
- Map ten recent audit requests to their source records and owners.
- Separate retrieval problems from missing or insufficient operating evidence.
- Run a timed retrieval check using the access a reviewer will actually have.
