Failed delivery and RTO: decide the merchant's next action

For customer operations manager · Plan implementation

TL;DR — what you’ll learn

  • When a courier logs a Non-Delivery Report (`NDR`) on a Cash-on-Delivery (`COD`) or prepaid order (`e.g., 'Customer Unreachable / Address Incomplete'`), never treat all customer reattempt requests identically—gate your next action on the **courier's hub reattempt cutoff timestamp** and **live parcel custody state**.
  • If the customer confirms a corrected address or landmark **before the local delivery hub's cutoff (`e.g., within 6 hours while parcel state is NDR_OPEN_AT_LOCAL_HUB`)**, push a verified reattempt instruction via API to save the `₹1,950.00` order and avoid a `-₹180.00` round-trip freight loss (`a +₹1,055.00 net contribution swing per recovered order`).
  • If the customer responds **after the courier has already closed the final attempt and manifested Return-to-Origin (`RTO_IN_TRANSIT`, `AWB-RTO-991`)**, block false reattempt promises on the dead airway bill; let the RTO parcel return cleanly to warehouse stock while offering a 1-click **cloned replacement order (`preferably with a ₹50.00 UPI prepaid incentive`)**.
  • Validate your NDR-to-RTO workflow with three acceptance tests: pre-cutoff verified reattempt transmission, post-RTO-manifest reattempt blocking with replacement cloning, and fake-NDR courier dispute logging.

All quantities, amounts, product codes and events are illustrative teaching examples.

An Indian D2C footwear merchant ships a Cash-on-Delivery (COD) sneaker order (ORD-LKO-66201, selling price ₹1,950.00, landed product cost ₹980.00, forward courier fee ₹95.00, RTO return freight charge ₹85.00) to a customer in Lucknow. If delivered and collected, the order yields ₹1,950.00 - ₹980.00 - ₹95.00 = ₹875.00 in net contribution; if the parcel fails delivery and turns into a Return-to-Origin (RTO), the merchant collects ₹0.00 revenue and pays ₹95.00 (forward) + ₹85.00 (return) = ₹180.00 in dead two-way freight (a total swing of ₹875.00 + ₹180.00 = ₹1,055.00 between a delivered order and an RTO!). At 14:00 IST on Tuesday (Attempt 1), the courier partner posts an NDR webhook (Reason: Customer Unreachable / House Number Incomplete). An automated WhatsApp message immediately pings the buyer, and at 16:00 IST (4 hours before the Lucknow hub's 20:00 IST next-day route-planning cutoff), the customer replies with the missing landmark ('Opposite Metro Pillar 42') and confirms Wednesday morning availability. Meanwhile, on a second order (ORD-PAT-66289, also ₹1,950.00), the customer ignores three NDR pings across three days and finally replies on Friday afternoon—6 hours after the courier has already closed the forward airway bill and generated return manifest AWB-RTO-991 (Status = RTO_IN_TRANSIT). A merchant support team that lacks state-gated rules makes both errors: it fails to push ORD-LKO-66201's 16:00 IST address update to the courier API before the 20:00 IST cutoff (losing a saveable ₹875.00 order to RTO), and it promises ORD-PAT-66289 a 'reattempt tomorrow' on a parcel that is already on a line-haul truck back to Delhi!

The operational decision for a customer operations manager across Indian D2C brands, omnichannel retailers, and COD-heavy e-commerce merchants is how to build a time- and state-gated NDR/RTO decision engine—combining order cancellation and replacement state controls, payment and UPI link conversion workflows, and automated NDR and RTO courier reconciliation—so verified pre-cutoff responses trigger real courier reattempts while post-cutoff RTOs convert cleanly into replacement orders (Shopify Help Center — Canceling, refunding, and restocking orders, Razorpay Documentation — Payment States, Refunds, and Settlement Dashboard (India)). By linking this control to payment-gateway payout and settlement reconciliation and retail return reconciliation workflows, customer operations manager teams prevent downstream inventory, customer-promise, and financial breaks before stock or cash moves.

Why uncoordinated NDR messages and blind reattempt promises fail in Indian e-commerce

In Indian e-commerce, where Cash-on-Delivery (COD) frequently accounts for 50%–65% of order volume, the 24-to-48-hour window between the first failed delivery attempt (NDR) and the courier's irreversible Return-to-Origin (RTO) manifest is one of the highest-leverage margin control points in the entire business.

Three structural breakdowns cause merchants to lose saveable NDR orders while creating chaos on irreversibly returning parcels:

  1. Missing the local courier hub's nightly route-manifest cutoff (20:00 IST): When a courier marks an order Undelivered at 14:00 IST, the parcel returns to the local delivery hub that evening. If the merchant collects the customer's updated landmark or phone number on WhatsApp at 16:00 IST into a spreadsheet that an agent only uploads the next morning at 10:30 IST, the local hub has either already dispatched the rider without the corrected address (causing a second failed attempt) or left the parcel sitting in an unscheduled cage.
  2. Promising 'reattempts' after the courier has transitioned to RTO_IN_TRANSIT (point of no return): Once a parcel hits 3 failed attempts (or the customer mistakenly clicks 'Cancel' on a courier SMS) and the courier generates a return airway bill (AWB-RTO-991, status RTO_Initiated / RTO_In_Transit), almost no national logistics carrier can reverse the parcel mid-line-haul. Having a support bot tell the customer 'We have requested a re-delivery of your parcel' when State == RTO_IN_TRANSIT guarantees a broken promise 48 hours later.
  3. Accepting unverified 'fake NDRs' without capture of buyer proof: Delivery riders under time pressure sometimes mark Customer Refused or Door Locked without attempting delivery (fake NDR). If the merchant's WhatsApp flow does not immediately capture a timestamped customer response ('I was home; no rider called me' + GPS/call-log mismatch) within 4 hours, the merchant cannot escalate the fake attempt to the courier aggregator or dispute the ₹85.00 RTO freight penalty.

To govern every NDR event deterministically, evaluate four equations across your order and logistics ledger:

  • Delivered Order Net Contribution (M_deliv) = Selling_Price (₹1,950.00) - Landed_Cost (₹980.00) - Forward_Freight (₹95.00) = +₹875.00
  • RTO Failed Order Net Loss (L_rto) = -Forward_Freight (₹95.00) - RTO_Return_Freight (₹85.00) = -₹180.00 (before ₹25.00 restocking/capital drag)
  • Economic Value of Saving 1 NDR Order Before RTO Cutoff (ΔV_save) = M_deliv (+₹875.00) - L_rto (-₹180.00) = +₹1,055.00 per order
  • Action Gate Rule: If (Courier_State == 'NDR_OPEN_LOCAL_HUB') AND (Timestamp_Now <= Hub_Cutoff_2000_IST) AND (Attempt_Count < 3) -> Execute API_Reattempt_With_Updated_Meta; Else If (Courier_State ∈ {'RTO_INITIATED', 'RTO_IN_TRANSIT'}) -> Block_Reattempt & Offer_Cloned_Prepaid_Replacement_Order

Every NDR resolution must follow a strict state machine so neither the customer nor the warehouse ledger is ever out of sync.

NDR / RTO scenario & courier state Customer response & timing Allowed courier API action Governed merchant workflow action Unit economics (₹1,950.00 order)
1. Pre-Cutoff Address/Slot Fix (NDR_OPEN_AT_HUB, Attempt 1 or 2) Confirms landmark/date at 16:00 IST (< 20:00 IST hub cutoff) POST /ndr/reattempt with updated address notes & preferred date Push instant API reattempt; optionally send Razorpay UPI link (₹30 off) to convert COD to Prepaid +₹875.00 net contribution (Saves ₹1,055.00 vs RTO!)
2. Fake NDR Dispute (Courier says 'Refused', Attempt 1) Buyer clicks 'No rider called/visited me' within 2 hours POST /ndr/escalate-fake-attempt with buyer timestamp proof Trigger priority next-day reattempt + tag AWB for ₹85.00 RTO fee dispute if unfulfilled Protects +₹875.00 sale or waives ₹85.00 return freight
3. Explicit Buyer Refusal (NDR_OPEN_AT_HUB) Buyer confirms 'I no longer want the order / Cancel' POST /ndr/initiate-rto immediately (skip Attempts 2 & 3!) Trigger immediate RTO to save 4 days of hub dwell time and get ₹980.00 stock back faster -₹180.00 freight loss (saves 4 days inventory lockup)
4. Post-Cutoff Late Reply (RTO_IN_TRANSIT, Attempt 3 closed) Buyer replies 36h late after AWB-RTO-991 is already in transit Reattempt API Blocked (Irreversible RTO) Inform buyer original parcel is returning; offer 1-click Cloned Replacement Order (₹50 UPI discount) -₹180.00 on RTO #1 + +₹825.00 on delivered Replacement = +₹645.00 net
5. Physical RTO Dock Receipt (RTO_DELIVERED_TO_WAREHOUSE) Returning parcel arrives back at merchant warehouse dock Match AWB-RTO-991 against original ORD-PAT-66289 Scan barcode + QC grade before moving 1 unit (₹980.00) from RTO_In_Transit to Available Prevents missing RTO parcels (courier claim if unreturned >14d)

By separating reversible local-hub NDRs (Case 1: +₹1,055.00 swing) from irreversible in-transit RTOs (Case 4: +₹645.00 net recovery via cloned replacement), the customer operations manager maximises saved revenue without ever making a delivery promise the courier cannot keep.

Four-stage decision workflow showing NDR webhook intake (14:00 IST), 20:00 IST hub cutoff & RTO-state check, Branch A pre-cutoff API reattempt (+₹875 margin), and Branch B post-RTO replacement order clone (+₹645 net).

Worked illustrative example: resolving a pre-cutoff NDR (ORD-LKO-66201) vs an already-manifested RTO (ORD-PAT-66289)

Illustrative example (hypothetical scenario): Trace the exact unit economics across a cohort of 100 NDR orders for a ₹1,950.00 sneaker (Landed Cost ₹980.00, Forward Freight ₹95.00, RTO Return Freight ₹85.00) by first examining the single-order math for ORD-LKO-66201 (pre-cutoff) and ORD-PAT-66289 (post-RTO-manifest).

Step 1: Establish the baseline operational and commercial parameters

  1. Baseline single-order economics (Selling Price ₹1,950.00, Landed Cost ₹980.00):
    • If successfully delivered (Prepaid or COD collected): Gross margin = ₹1,950.00 - ₹980.00 = ₹970.00. Less forward courier fee (₹95.00) = +₹875.00 net order contribution.
    • If returned to origin (RTO): Revenue = ₹0.00. Merchant pays forward courier (₹95.00) + RTO return courier (₹85.00) = -₹180.00 direct logistics loss (while the ₹980.00 sneaker is locked in transit for 10–14 days until warehouse receipt).
    • Per-order economic swing (Delivered vs RTO): +₹875.00 - (-₹180.00) = ₹1,055.00 per order.

Step 2: Reconcile states, exceptions, and financial impact

  1. Reconciling Case A (ORD-LKO-66201 — Pre-Cutoff Response) and Case B (ORD-PAT-66289 — Post-RTO Response):
    • Case A (ORD-LKO-66201, NDR at 14:00 IST, customer confirms landmark at 16:00 IST):
      • Ungoverned manual handling: The customer's 16:00 IST WhatsApp reply sits in an agent inbox until Wednesday morning (after the 20:00 IST Tuesday hub cutoff), fails the un-updated delivery attempt, and converts to an RTO (Net result = -₹180.00 loss).
      • Governed automated NDR engine: At 16:01 IST (3 hours 59 minutes before cutoff), the system verifies Courier_State == NDR_OPEN_LOCAL_HUB and Attempt_Count == 1 < 3, pushes the updated landmark 'Opposite Metro Pillar 42' to the courier API, and delivers the shoe on Wednesday morning (Net result = +₹875.00 contribution, a +₹1,055.00 improvement).
    • Case B (ORD-PAT-66289, customer replies 36 hours late after AWB-RTO-991 is already RTO_IN_TRANSIT):
      • Ungoverned handling: Support agent promises a reattempt that never happens; the parcel returns to the warehouse (-₹180.00 freight loss) and the frustrated customer buys from a competitor (₹0.00 replacement sale).
      • Governed post-RTO replacement workflow: The system detects State == RTO_IN_TRANSIT, transparently informs the customer ('Because 3 delivery attempts passed, your original parcel #AWB-991 is already on a return truck to our hub and cannot be turned around. Click below to dispatch a fresh pair today with updated landmark and ₹50.00 instant UPI discount').
      • Case B Consolidated Math: Original order ORD-PAT-66289 completes its return (incurring -₹180.00 two-way freight, with its ₹980.00 shoe restored to sellable stock upon warehouse scan). Cloned replacement order ORD-PAT-66289-R1 ships prepaid at ₹1,950.00 - ₹50.00 discount = ₹1,900.00, costs ₹980.00 product + ₹95.00 forward courier, and delivers cleanly (yielding ₹1,900.00 - ₹980.00 - ₹95.00 = +₹825.00 contribution). Across both linked records (ORD-PAT-66289 + ORD-PAT-66289-R1), the merchant turns a -₹180.00 dead loss into -₹180.00 + ₹825.00 = +₹645.00 net contribution (a +₹825.00 recovery)!

Scroll horizontally to see all columns.

Order / Cohort scenario (₹1,950.00 shoe) Courier state at customer reply System action executed Revenue collected (₹) Product + total courier cost (₹) Net contribution & variance vs RTO
1. Baseline Unrecovered RTO (Failed Delivery) RTO_IN_TRANSIT (No action) Parcel returns to warehouse ₹0.00 ₹180.00 (₹95 fwd + ₹85 RTO) -₹180.00 (Baseline dead freight loss)
2. Case A (ORD-LKO-66201 Pre-Cutoff Save) NDR_OPEN_LOCAL_HUB (16:00 < 20:00) API reattempt with landmark pushed ₹1,950.00 ₹1,075.00 (₹980 cost + ₹95 fwd) +₹875.00 (+₹1,055.00 swing vs RTO)
3. Case B Original Leg (ORD-PAT-66289 RTO) RTO_IN_TRANSIT (AWB-RTO-991) Block fake reattempt; track return to dock ₹0.00 ₹180.00 (₹980 shoe restocked at GRN) -₹180.00 (sunk freight on returning box)
4. Case B Cloned Leg (ORD-PAT-66289-R1) Fresh AWB (UPI Prepaid, -₹50 disc) Ship new unit with verified address ₹1,900.00 ₹1,075.00 (₹980 cost + ₹95 fwd) +₹825.00 (Net Case B = -₹180 + ₹825 = +₹645.00)
5. 100-Order NDR Cohort (35 Pre-Cutoff + 10 Post-RTO Saved) 45 delivered / 55 final RTO 35 Case A + 10 Case B + 55 RTO ₹87,250.00 ₹48,375.00 (deliv) + ₹9,900 (55 RTO) +₹27,175.00 net (vs -₹18,000 if all 100 RTO: +₹45,175 gain)

Verified scenario calculation summary

  • Delivered_Order_Net_Contribution (M_deliv) = ₹1,950.00 (price) - ₹980.00 (landed cost) - ₹95.00 (forward freight) = +₹875.00
  • RTO_Failed_Order_Net_Loss (L_rto) = -₹95.00 (forward freight) - ₹85.00 (RTO return freight) = -₹180.00
  • Single_Order_PreCutoff_Save_Swing (Case A vs RTO) = +₹875.00 - (-₹180.00) = +₹1,055.00 per saved order
  • Case_B_PostRTO_Cloned_Replacement_Net = -₹180.00 (RTO on original leg) + (₹1,900.00 UPI price - ₹980.00 cost - ₹95.00 forward freight = +₹825.00 on cloned leg) = +₹645.00 (+₹825.00 recovery over -₹180.00 RTO)
  • Cohort_100_NDR_All_RTO_Loss = 100 * (-₹180.00) = -₹18,000.00
  • Cohort_100_NDR_Governed_Net (35 Case A @ +₹875 + 10 Case B @ +₹645 + 55 RTO @ -₹180) = ₹30,625.00 + ₹6,450.00 - ₹9,900.00 = +₹27,175.00 (+₹45,175.00 improvement over -₹18,000.00)

Across every 100 NDR orders, converting just 35 pre-cutoff NDRs (35 x ₹875.00 = ₹30,625.00) and 10 post-cutoff RTOs via cloned replacements (10 x ₹645.00 = ₹6,450.00, while the remaining 55 RTOs cost 55 x -₹180.00 = -₹9,900.00) transforms a -₹18,000.00 cohort loss into a +₹27,175.00 net contribution—a +₹45,175.00 profit improvement per 100 NDRs.

NDR and RTO decision workflow: roles, exception handling, and system choice

To automate NDR recovery and RTO reconciliation across your courier partners, implement four operational controls:

  1. Instant webhook-triggered WhatsApp/IVR outreach within 5 minutes of NDR (Owner: Customer Operations Lead). Ingest courier NDR webhooks in real time and immediately send the buyer a structured WhatsApp/SMS template showing the exact courier failure reason (e.g., 'Address Incomplete' or 'Customer Unreachable') with three 1-click buttons: 1. Confirm/Update Address for Tomorrow, 2. Convert to UPI Prepaid (Save ₹30), or 3. Cancel Order.
  2. Hub-cutoff-aware API dispatch to courier partners (Owner: Logistics Integration Lead). Maintain a courier hub cutoff rule (e.g., 20:00 IST for next-day morning out-for-delivery waves). Whenever a buyer submits updated address/landmark metadata while State == NDR_OPEN_LOCAL_HUB, push the payload immediately via the courier aggregator's NDR API and log the carrier's acknowledgement token.
  3. Hard RTO state lock and 1-click replacement order cloning (Owner: OMS & Customer Support Lead). The moment a courier webhook updates an airway bill to RTO_INITIATED or RTO_IN_TRANSIT, lock the original order in the OMS (disabling reattempt buttons in both the customer bot and agent dashboard). If the buyer still wants the product, automatically generate a cloned replacement checkout link (ORD-xxx-R1) pre-populated with their corrected landmark and a small prepaid UPI incentive.
  4. Closed-loop RTO warehouse dock receipt and courier claim audit (Owner: Warehouse Receiving + Finance). Keep every RTO_IN_TRANSIT unit in a dedicated non-sellable virtual transit bucket (never returning it to Available stock on paper when the RTO starts). Require a physical barcode scan and QC grading at the warehouse return dock within 14 days, and automatically bill the courier for any RTO parcel still undelivered to the warehouse after 15 days.

Choosing the right tool: Indian e-commerce brands shipping 50+ orders a day can implement automated NDR WhatsApp workflows and courier API pushback using Indian shipping intelligence platforms (such as ClickPost, Shiprocket Engage, NimbusPost, or EasyEcom) paired with Shopify/ERP order-cloning webhooks. Ensure your OMS distinguishes NDR_Open from RTO_In_Transit before exposing reattempt actions to support agents.

Operational governance and audit controls for sustained compliance

To prevent this workflow from eroding after the initial implementation sprint, embed four recurring governance checkpoints into your weekly retail operations cadence:

  1. Version-locked rule and threshold tables: Store every tolerance band, status-transition rule, and exception-routing map in a versioned configuration table rather than ad-hoc personal spreadsheets. Any threshold change requires sign-off from customer operations manager and commercial finance, recording the effective timestamp and the cohort of SKUs or locations affected.
  2. Automated daily orphan and stale-state sweep: Run a scheduled morning query that flags records stuck in an intermediate state (Pending Verification, In Transit, Awaiting Confirmation, or Held for Review) beyond their agreed service-level cutoff. Route aged exceptions directly to the named role owner before customer promises or period-close cutoffs are breached.
  3. Separation of operational execution from financial write-off authority: Staff who execute physical picks, catalogue edits, or customer service actions should never have unilateral system permission to clear reconciliation variances or post financial write-offs. Require dual sign-off once cumulative weekly adjustments on a SKU, store, or vendor exceed your materiality floor.
  4. Monthly root-cause retrospective tied to source-system hygiene: Aggregate exception logs by upstream root cause—such as missing supplier identifiers, delayed webhook deliveries, or uncalibrated store stock counts—and require the responsible upstream team to remediate the top three recurring defects before the next monthly cycle.

Bounded pilot scope, baseline measurement, and stop/recovery criteria

Because this workflow alters operational control gates across distribution and financial reconciliation, run a bounded 30-day pilot in one category or location before enabling enterprise-wide enforcement:

Scroll horizontally to see all columns.

Pilot governance dimension Bounded design parameter Accountable owner Verification evidence required before expansion
Bounded pilot scope All Cash-on-Delivery (COD) orders experiencing a first failed delivery attempt (NDR Attempt 1) across top 2 courier partners (~400 NDR events/month) over a 30-day window. Customer operations manager Signed scope charter naming the exact category, SKU cohort, or channel group and excluding automated general-ledger postings until parallel reconciliation passes.
Pre-change baseline window 30-day pre-pilot NDR cohort measuring NDR-to-Delivery conversion rate (%), late post-cutoff reattempt failures, and unreturned RTO parcel shrinkage (₹). Customer operations manager + commercial finance analyst Locked 30-day historical baseline extract recording denominator counts, exception rates, and manual rework hours prior to rule activation.
Stop and recovery triggers Pause automated instant-RTO triggers on buyer cancellation clicks if false-click confirmation rates exceed 2%, adding a two-step 'Confirm Cancellation' prompt. Customer operations manager + IT systems administrator Tested rollback procedure that pauses automated holds or queue transitions within 30 minutes, preserves raw event logs, and reverts to supervised manual review.

During the pilot window, hold a weekly joint review between customer operations manager, store or warehouse operations, and commercial finance to inspect every quarantined exception record. Do not expand the rule set to additional categories or automate ledger adjustments until the pilot achieves zero unexplained reconciliation breaks across two consecutive weekly cut-offs.

Observable acceptance tests for your retail systems

Before relying on this workflow in production, execute three deterministic acceptance tests (ACT-R042-01 to ACT-R042-03) in your staging environment or controlled worksheet:

Scroll horizontally to see all columns.

Test ID Scenario setup Action executed in system Expected pass criteria Failure indicator
ACT-R042-01 Inject an NDR webhook (Reason: Incomplete Address, Attempt 1) at 14:00 IST on COD order ORD-LKO-66201 (₹1,950.00, State = NDR_OPEN_LOCAL_HUB, cutoff 20:00 IST). Submit customer WhatsApp response with landmark 'Opposite Metro Pillar 42' at 16:00 IST. System verifies 16:00 IST <= 20:00 IST and State == NDR_OPEN_LOCAL_HUB, transmits POST /ndr/reattempt with the landmark to the courier API within 60 seconds, and updates order status to Reattempt_Scheduled_Tomorrow. System queues the response in a manual CSV for next-day upload (missing the 20:00 IST hub cutoff).
ACT-R042-02 Advance order ORD-PAT-66289 (₹1,950.00) to Attempt 3 Failed and ingest courier webhook Status = RTO_IN_TRANSIT (AWB-RTO-991). Simulate customer or support agent attempting to click 'Request Reattempt' on ORD-PAT-66289. System blocks the reattempt action (Error: Parcel already in irreversible RTO_IN_TRANSIT on AWB-RTO-991), keeps the returning unit in RTO_In_Transit_Custody, and generates cloned replacement order offer ORD-PAT-66289-R1 (₹1,900.00 UPI prepaid). System accepts the reattempt request on the dead airway bill or prematurely restores the returning unit to sellable ATS before warehouse receipt.
ACT-R042-03 Leave an RTO_IN_TRANSIT parcel (AWB-RTO-991, landed cost ₹980.00) unreceived at the merchant warehouse dock for 15 days past RTO initiation. Run the daily RTO transit-ageing and reconciliation sweep. System flags AWB-RTO-991 as Overdue_RTO_Lost_In_Transit (>14 days), blocks courier freight settlement on that AWB, and generates a ₹980.00 + ₹180.00 carrier loss-claim debit note. Unreturned RTO parcel sits forgotten in transit forever while the merchant pays both forward and RTO freight.

Putting an NDR and RTO decision workflow into practice

To recover more failed deliveries before the courier's hub cutoff and stop making false promises on returning RTO parcels, take these four actions:

  1. Connect NDR webhooks to sub-5-minute buyer outreach: Contact the customer via WhatsApp/IVR while the delivery rider is still in the neighbourhood or before the local hub closes its 20:00 IST next-day route manifest.
  2. Hard-block reattempt actions once a parcel enters RTO_IN_TRANSIT: Train your support team and configure your chatbot so that once a return airway bill (RTO) is generated, the only valid path to fulfill the customer is a fresh replacement order.
  3. Offer a small UPI prepaid incentive on both NDR reattempts and RTO replacements: Giving a ₹30 to ₹50 instant discount when a COD buyer completes payment via a Razorpay UPI link inside WhatsApp lifts second-attempt delivery success above 85%.
  4. Reconcile every RTO_IN_TRANSIT AWB against physical warehouse dock scans: Never add an RTO item back to sellable inventory until your warehouse scans the returning parcel, and automatically claim lost-in-transit RTOs from your courier after 14 days.

Discuss this workflow

If high COD return-to-origin (`RTO`) rates and missed courier reattempt cutoffs are draining your unit economics, NextEdge Labs can help you implement an automated NDR decision and RTO reconciliation workflow.
