Quarantine stock without letting it become available to pick

TL;DR — what you’ll learn

  • A quarantine decision must reach allocation, open work, physical stock and downstream availability.
  • Identify already reserved, picked or staged quantities before relying on a hold.
  • Give release authority to the appropriate quality or disposition owner, with quantity and evidence scope.
  • Test the race between a new hold and an old scanner task.

All quantities, amounts, product codes and events are illustrative teaching examples.

A supervisor places a damage hold on a pallet. The stock screen turns red, but a picker already has an open task for part of that pallet. If the scanner can still confirm the old instruction, the hold has failed at the point where it matters.

Treat quarantine as a controlled restriction across the stock's current workflow. The record should say what is held, why, who may release it and which active work must be interrupted or reconciled. Physical separation and system availability need to agree.

Establish the quantity and authority of the hold

Use owner, item, lot or serial where relevant, handling unit, location, quantity and unit. State whether the hold applies to the whole lot, selected units or a specific observation. Avoid expanding or shrinking the scope merely because one screen operates at a different level.

The authorised quality or disposition owner determines the handling and release requirements for the product and issue. The workflow described here manages records and tasks; it does not prescribe inspection limits or tell an operator that damaged goods are safe.

Give the hold a stable reference, reason, event time, source evidence, review owner and current state. A planned review date is not an automatic expiry that makes stock usable without a decision.

Twenty units have already been reserved

This illustrative pallet contains sixty eaches. Twenty are reserved to order O-91, but none has yet been picked. At 11:05 Asia/Kolkata, an authorised hold applies to all sixty because of a reported packaging issue.

Position before hold Quantity Required treatment
Reserved on open pick work 20 Prevent execution and reconcile the reservation/work
Unreserved on pallet 40 Remove from normal eligible availability
Total physical custody 60 Remains sixty while disposition is pending

The forty unreserved units and twenty reserved units are disjoint in this example. A hold does not reduce custody to zero. It changes whether the goods can be used and what active tasks are permitted.

Microsoft documents restrictions on changing inventory status where open warehouse work exists. Its separate work-blocking feature also has status limits, including blocking only Open work. Test the actual supported sequence instead of assuming one status update stops every task. Microsoft Dynamics 365 — Inventory statuses Microsoft Dynamics 365 — Work blocking and blocking reasons

The warehouse supervisor must establish whether the twenty-unit task is still open, in progress or physically complete. Use the deployed system's supported cancellation, blocking or controlled exception process. An error changing status must leave the hold visibly unresolved, with an immediate operational restriction under the site's procedure.

Handle the scanner race explicitly

Suppose the picker downloaded the task at 11:04 and tries to confirm it at 11:06. The service accepting the confirmation should revalidate the current work and stock eligibility. The hold and work state must be checked as part of the authorised operation, not only when the task was initially displayed.

If the picker already removed five units before the hold reached the device, locate those units and include their tote or staging position in containment. Do not pretend they remain on the pallet. The physical custody could now be fifty-five on the pallet and five in a tote, all within the sixty-unit hold scope.

An offline device needs a defined exception path. Cached instructions are not evidence that the stock remains eligible. If current authorisation cannot be established, the approved process must preserve the restriction and let the supervisor resolve the work. The site decides the safe operational response, including communication when electronic controls are unavailable.

Release only the reviewed portion

Later, the authorised reviewer releases thirty-six units and retains twenty-four on hold. Assume the original twenty-unit reservation has been cancelled and the released units are correctly identified and located.

The stock position is thirty-six eligible and twenty-four held, totaling sixty. If a new order reserves twenty of the released units, free availability becomes sixteen; eligible custody remains thirty-six. These are different measures.

The release record should identify the reviewed units, quantity, evidence, decision maker and time. A blanket “release lot” action is unsuitable if only part of the lot was examined and authorised. Likewise, closing the investigation case must not inadvertently release stock still awaiting a separate decision.

If a second independent hold applies to some of the same goods, clearing the first reason does not make them available. Evaluate all active restrictions on the proposed allocation.

Compare three control layers

Scroll horizontally to see all columns.

Layer What it contributes What it cannot establish alone
Physical location and identification Makes restricted goods recognisable and controlled Whether every system and task respects the hold
Inventory status and allocation rules Restricts normal stock selection Whether already issued work has been reconciled
Work and interface controls Stops or routes active actions and updates clients Whether the physical units were correctly identified

A small site can use a disciplined hold register with controlled WMS transactions. A native quality workflow may reduce manual coordination. An extension is justified when the hold must propagate to several systems, but it must report acknowledgements and failures by destination.

Demonstrate containment and release

Use a test pallet with no work, one with open reservations, one with an in-progress pick and one already staged. Add a partial release and two overlapping hold reasons. Test a failed interface update and a scanner using an older instruction.

Acceptance means no prohibited allocation or confirmation occurs in the tested paths, all held custody is located, and every release has the required authority. Measure hold propagation delay and unresolved work separately from inspection turnaround. A fast screen update does not prove containment.

For an assessment, identify where holds originate and which systems or devices can still instruct a movement afterwards. That defines the integration boundary more clearly than a generic quarantine feature list.

A hold is effective when the next action respects it

The aim is consistent control over the goods and their instructions. Preserve custody, interrupt affected work through supported processes and release only the quantity that the authorised decision covers.

Next actions

  1. Map hold scope to current reservations, work and physical locations.
  2. Confirm the supported blocking or cancellation sequence in the deployed WMS.
  3. Test stale scanner work and failed downstream updates.
  4. Reconcile a partial release before returning goods to normal allocation.
