Whose ingredients are sitting in the co-packer's warehouse?
For Inventory managers and supply-chain heads · Plan implementation
TL;DR — what you’ll learn
- Keep material owner, location and operational status as separate records.
- Reconcile customer receipts against actual consumption, losses, returns and remaining stock.
- Keep quantity accountability distinct from the approved commercial settlement.
- Scope a first integration around one customer's material statement and a traceable correction process.

Two customers supply the same type of bottle to one packing site. The bottles look interchangeable, and the warehouse report shows enough stock for both runs. But one customer's stock cannot simply cover the other's shortage. Physical similarity does not remove the ownership agreement.
How should a food co-packer track customer-owned ingredients and packaging?
Track owner, physical location and operational status as separate attributes. Connect customer material receipts to actual production consumption, returns and losses. Reconcile quantities before using the same records to calculate a commercial settlement.

Separate three questions
Who owns the material? Where is it? What may the operation do with it? A single warehouse name should not answer all three. Customer-owned material may be in receiving, released, issued to a line or awaiting return. Those statuses affect availability without necessarily changing ownership.
ERPNext's stock-entry documentation distinguishes different movement purposes. A co-packing design adds the contractual ownership rules around those movements. Verify the accounting treatment with the business's finance team instead of assuming that every physical receipt is a purchase.

Reconcile one customer's run
Consider an illustrative account: 10,000 bottles received, 8,000 used in completed packs, 120 recorded as damaged and 1,880 remaining. The quantities balance. If the physical remainder is 1,830, the fifty-bottle difference is still unresolved even when the packing invoice is otherwise correct.
Include material at the line and at external storage locations. Record replacements, agreed transfers between owners and returned material as their own authorised events. A spreadsheet adjustment that changes the owner retrospectively can make the current balance look reasonable while losing the original obligation.
Build a statement the customer can reproduce
A statement needs an opening balance tied to the previous closing balance, dated movements with stable references, and a closing balance by material and agreed reporting unit. Show unresolved items separately. A customer should be able to follow a disputed row back to a receipt, production issue, return or approved adjustment without asking for an entirely new export.
For reusable packaging or material held off site, name the custodian and location. Confirm whether the customer statement includes line-side quantities and work in progress. Two statements can each be internally consistent and still disagree if one includes issued-but-unused material and the other treats every production issue as consumption. Agree that boundary before building the interface.
| Movement | Supporting reference |
|---|---|
| Customer receipt | Delivery reference, actual quantity and accepted ownership |
| Production consumption | Work order, material lot and actual usage |
| Loss or damage | Observed quantity, reason and required approval |
| Return | Dispatch reference and the customer's receipt or unresolved confirmation |
A cancelled run exposes the accounting boundary
Suppose 2,000 bottles are issued to a line, but the customer cancels before filling begins. If the system has treated issue as final consumption, the material statement may imply all bottles were used. The process needs a verified return of unused material or a more detailed distinction between line custody and actual consumption. Choose the model that the operation can maintain consistently.
Partial completion is harder: some bottles may be filled, some damaged and some still unused. Record those outcomes separately and preserve the original issue. A single reversal of the full issue followed by a guessed net consumption removes useful evidence. The acceptance exercise should reconcile the cancelled or partial run all the way to the next customer statement.
Define the commercial questions before automating them
Contracts can differ on allowable losses, replacement obligations and reporting units. Capture the approved rules with their effective dates, but do not make the software project an informal contract interpretation exercise. Finance and the commercial owner should confirm how each quantity outcome affects charges, credits or a dispute.
A first delivery can stop at a reconciled statement and an exception queue. Add settlement preparation only after the customer and internal owner can reproduce the quantities. For a useful assessment, provide the current statement format, a small anonymised movement sample and two disputed cases. Those records reveal the integration and approval work more clearly than a list of desired dashboard features.
Scope a material-accountability integration
A useful first project connects customer receipts, production issues and closing statements for one customer and one product family. Start with the contract's reporting units and loss categories. Let the customer statement show opening stock, each movement and unresolved differences, with links to supporting records.
The acceptance exercise should include a short receipt, a cancelled run after material issue and a disputed loss. Automation may prepare the statement and flag exceptions; commercial settlement remains an approved decision. Bring a redacted material statement and a sample work order to an assessment so the scope can be based on real handovers rather than a generic co-packing demo.
Summary
Customer-owned stock is an obligation as well as a physical balance. A dependable co-packing record explains whose material was used, where the rest remains and which differences are unresolved. Automating that explanation is a practical starting point before automating settlement calculations.
What to do next
- Choose one customer and reconcile a completed run using opening balance, receipts and actual movements.
- Agree how ownership, permitted substitutions and losses are represented in the statement.
- Bring a redacted material statement and work order to a focused integration review.
